The August Debrief: Optimizing for the Right Thing

By Aurobinda Mondal

Read time: 10 minutes

Last week, we closed August’s core theme with lifestyle design. Calculating your enough number. Defining your ideal week. Choosing sustainability over endless growth. The central argument: build a business that fits your life, not a life that fits your business.

If you’ve followed August’s arc, you’ve done four weeks of optimization work.

Week 1: You calculated your true capacity and built a waitlist system.

Week 2: You mapped what to automate, what to semi-automate, and what to keep human.

Week 3: You ran the subtractive audit — identifying low-value clients, low-margin services, and misfit work to phase out.

Week 4: You calculated your enough number and designed your ideal week.

That’s a lot of work.

Before we move into September, it’s worth pausing to look at what that work actually produced. Because most people do optimization work and measure the wrong outcome.

The Optimization Mistake

Here’s what usually happens after a month of efficiency work:

You automate scheduling. You clean up your client list. You cut a low-margin service. You protect Fridays.

And then you immediately fill the recovered time with more work.

More clients. More outreach. More content. More everything.

The efficiency gain disappears. You’re right back to the same load you had before. Just with a nicer calendar system.

This is the optimization trap.

You optimized the machine. Then you ran the machine harder.

Which means the actual goal — more freedom, more margin, more sustainability — never materialized.

The point of optimization is not to create capacity for more work.

The point is to create capacity for better work. Or for life outside work. Or both.

If you recovered 5 hours this month through automation and subtraction, the question is not “what can I add?” The question is “what does this 5 hours belong to now?”

Answer that before September starts.

What the August Work Actually Produced

Let’s be honest about what four weeks of optimization work can and can’t do.

What it can do:

Reduce friction. Remove low-value clients who drain energy without proportional revenue. Eliminate services that require constant reinvention. Create calendar breathing room. Give you data about where your time actually goes vs. where you thought it went.

What it can’t do:

Fix a broken offer. Replace a thin pipeline. Solve a pricing problem. Create demand that doesn’t exist.

Optimization works on what’s already working. It amplifies signal and removes noise.

If the signal is weak — if revenue is inconsistent, if clients are hard to find, if your positioning is unclear — optimization alone won’t fix that.

That’s why September exists.

September is about diversification. Not optimization of what you have, but expansion into what you don’t have yet.

The distinction matters:

August said: do what you do more efficiently.

September asks: is what you’re doing enough?

The Bridge Between Optimization and Diversification

Here’s how these two months connect.

You cannot diversify well from a position of chaos.

If you’re overcommitted, under-systematized, and chasing every client opportunity, adding income streams creates more chaos, not more stability. You end up with three half-built things instead of one working thing.

That’s why optimization comes first.

August was about getting your house in order. Systems. Boundaries. Clarity about what you’re actually building.

September builds on that foundation.

When you know your capacity, you can decide how much of it to allocate to new income streams.

When you’ve subtracted low-value work, you have margin to experiment.

When you’ve defined your enough number, you know how much diversification you actually need vs. how much you’re pursuing out of anxiety.

Without August, September becomes scattered.

With August done, September becomes strategic.

What to Carry Into September

Before the new month starts, three things to settle:

1. What did you actually implement this month?

Not what you planned to implement. What actually happened.

Did you set up scheduling automation? Did you have the conversation with the low-margin client? Did you define your ideal week and stick to it for even one week?

Be honest. No judgment. Just inventory.

What you implemented, you carry forward.
What you didn’t implement stays on the list for next quarter.

2. What is your current revenue run rate?

Total August consulting revenue: $______

On pace for how much annually: $______

Is this above or below your enough number?

If above: September is about building resilience and diversification so this income is less dependent on any one client or engagement type.

If below: September is about adding income streams that can close the gap without requiring proportionally more hours.

Different enough numbers require different September strategies.

3. Where is your energy?

Rate yourself honestly on three dimensions:

  • Physical: Are you rested? Do you have energy at the end of most days? Scale 1-10.

  • Creative: Do you have ideas? Are you curious about your work? Scale 1-10.

  • Relational: Are your important relationships intact? Are you present? Scale 1-10.

Any score below 6 is a signal.

It means something in your current setup is unsustainable and needs to change before you add more.

Don’t build September on a depleted foundation.

What September Is About

The theme for September is diversification. But that word means something specific here.

It does not mean:

Adding income streams randomly because you’ve heard you should have multiple revenue sources.

Building a course because everyone seems to be building courses.

Starting a coaching program because it sounds like the logical next step.

It means:

Identifying the natural extensions of what you’re already doing well and building income pathways that leverage your existing expertise without requiring you to start from scratch in a new domain.

The four September topics:

Sep 1: The Income Stream Matrix — mapping all the ways your expertise can generate income, from trading time directly to highly leveraged products.

Sep 8: The Product Option — when and how to build a productized offering from your consulting work, what to productize first, and why most consultants get this wrong.

Sep 15: The Investment Shift — using consulting income to build assets that compound. The transition from income that requires your presence to income that doesn’t.

Sep 22: The Partnership Model — collaborating with peers and complementary service providers to expand capacity and reach without hiring.

Sep 29: The Q3 Review — a full quarterly audit of July, August, and September. What the positioning and optimization work produced. What’s next.

The thread through all five:

Your expertise is the asset. The question September answers is: how many ways can that asset generate income, and which of those ways fits your lifestyle design goals?

What to Do Before Monday

Simple. Three things.

First: Complete the August debrief questions above. Write down your answers. Don’t skip this — the reflection creates the foundation for September decisions.

Second: Clear your decks. Any open loops from August — conversations you haven’t had, decisions you’ve been postponing, systems you started but didn’t finish — either close them or consciously decide they’re not happening this quarter. Don’t carry open loops into September.

Third: Read your enough number again. The one you calculated last week. Keep it visible. Every September decision gets filtered through it: does this move me toward my enough number, or is this noise?

By Monday, you should be:

  • Clear on what August actually produced

  • Honest about your current energy and run rate

  • Ready to think about diversification from a position of intention, not anxiety

That’s the right foundation for September.

The Truth About Optimization

Here’s the thing no one tells you about getting more efficient:

Efficiency without intention just accelerates you toward whatever you were already doing.

If you were building toward freedom, efficiency gets you there faster.

If you were building toward burnout, efficiency gets you there faster.

The month’s work only matters if you’re clear about what you’re optimizing toward.

August gave you the tools. The lifestyle design exercise gave you the direction.

September is where you find out if you meant it.

Next week, we’re starting September with the Income Stream Matrix. A complete mapping of how your expertise can generate income across six distinct models — from direct consulting to highly leveraged products. You’ll see exactly where you are on the matrix and what the realistic next step looks like from your current position.

See you next Monday.
